My closed hat patch works quietly and turns into sandpaper after five minutes. Shorter decay helps, but then it disappears in the mix.
Anybody have a gentler starting point?

Lower the level before adding length. A tiny pitch change can move the harshest part too. Test on the worst speaker you own.
Use fewer hats. I keep solving sound-design problems by deleting every second trigger.
