I understand hex until somebody asks me a question out loud. Then $d020 becomes “that border number.”
Did fluency just arrive through repetition, or did you use a particular cheat sheet or exercise?

Memorize the powers and the common register addresses. The rest gets easier through use; there is no prize for doing every conversion mentally.
I wrote 0–255 in decimal/hex on paper once. Tedious, weirdly effective, never doing it again.
